ERP Implementation Process & Timeline

The seven stages of a well-run ERP project, what you get at each stage and what we need from you.

In short

A typical ERP implementation runs in seven stages: discovery, fit-gap and proposal, configuration and localisation, customisation and integration, data migration, training and testing, and go-live with support. A focused first phase for a small or mid-sized business commonly takes 6 to 16 weeks; multi-branch, manufacturing or heavily customised projects are phased and take longer.

Stages

The seven stages

Durations are typical for a focused first phase and vary with scope.

  1. Step 01

    Discovery (1–2 weeks)

Workshops to map processes, users, reports and compliance needs. Deliverable: process map and requirement list.

  2. Step 02

    Fit-gap & proposal (1 week)

Compare requirements to the platform, decide platform and custom work. Deliverable: recommendation, scope and fixed-price proposal.

  3. Step 03

    Configuration & localisation (2–4 weeks)

Set up companies, chart of accounts, 5% VAT, roles, approvals and Arabic and English documents. Deliverable: configured test system.

  4. Step 04

    Customisation & integration (2–8 weeks)

Build custom modules and connect banks, gateways, devices and other systems. Deliverable: working integrations and modules.

  5. Step 05

    Data migration (1–4 weeks)

Clean, map, trial-load and reconcile masters and balances. Deliverable: signed-off opening balances.

  6. Step 06

    Training & testing (1–2 weeks)

Role-based training and user acceptance testing. Deliverable: trained users and a test log.

  7. Step 07

    Go-live & support (ongoing)

Cut-over, hypercare and 24/7 support. Deliverable: live system and support plan.

You

What we need from you

  • 01

A project owner with authority to make decisions.

  • 02

Access to the people who run each process day to day.

  • 03

Timely sign-off of requirements, data and test results.

  • 04

Clean source data or agreement on who cleans it.

  • 05

Willingness to change a process when the standard way is better.

Risks

Common risks we plan for

  • 01

Over-customisation — we start standard and customise only where it pays.

  • 02

No clear owner — we agree governance in week one.

  • 03

Big-bang cut-over — we prefer phased go-live by module or branch.

  • 04

Poor data quality — we start data cleaning early.

  • 05

Ignoring Arabic and compliance — localisation is in scope from day one.

Ask on WhatsApp
How long does ERP implementation take?

A focused first phase commonly takes 6 to 16 weeks. Multi-branch, manufacturing or heavily customised projects take longer and are delivered in phases.

What is a fit-gap analysis?

A comparison of your requirements against what the platform does out of the box, sorting each into standard, configurable or needs custom development.

Should we go live all at once or in phases?

Phasing by module or branch reduces risk and helps adoption. We usually recommend it unless a single cut-over is required.

Who should be on our project team?

A project owner, a finance lead, an operations lead and key users for each module. Their time is the biggest factor in success.

What happens to our old system?

It usually stays read-only for a period after go-live, then is archived once opening balances and history are verified.

What does hypercare mean?

A period after go-live, typically a few weeks, with extra support and daily check-ins so issues are resolved before they affect operations.
